I agree that changing a message *after* someone has replied to it would be bad, but perhaps there could be a window of time where it's permitted, if no one has replied yet.
The moment we click CHANGE MESSAGE, the message would be locked from viewing until the change was saved. But the moment someone clicks REPLY to our message, the message would be permanent and blocked from revision, unless they don't SAVE their change.
It's workable, I think, but would have to take into account the offline reader if anyone is still using that.
